Godrej TUFF needed a mascot, not just a logo. Mr. TUFF is the face the brand puts in front of engineers, contractors, architects and homeowners - so the character had to carry toughness, masculinity and approachability at once, while still reading as sustainable, trustworthy Godrej.

What follows is the process behind him: the style decision, the reference boards, the sketches, and the two rounds of feedback that took him from a rough silhouette to a finished, animatable character.

Defining Mr. TUFF

Mr. TUFF for Godrej, a cement manufacturing and construction company, involves a meticulous design process to ensure the character embodies toughness, masculinity, charisma, approachability, and reflects the brand values of sustainability, trust, and integrity.

Brand Values Understanding

Thoroughly grasp Godrej's values of sustainability, trust, and integrity.

Audience Analysis

Identify the target audience within the construction industry - engineers, contractors, architects, and homeowners.

Competitor Analysis

Study other mascots in the construction and manufacturing sectors to differentiate Mr. TUFF.

Exploration Sketches

Identifying the Personality

Vectors and toon style both needed a real person to anchor the character to - someone whose build and bearing already said "tough" before a single line was drawn.

Character Design

Name: Mr. TUFF. Height: 6′2". Age: 34. Build: Muscular.

A strong jawline, high cheekbones and a square chin do the work of reading as masculine at a glance. A straight nose and heavy eyebrows add intensity to the expression; full beard or stubble and a thicker, rougher skin texture push the rugged read further. Every feature was chosen to sell solidity and strength before the character says a word.

Character Design Feedback

Two rounds, closing in on the finished character: Indian features, trimmed arm size, modern equipment and a visual nod to sustainability first; then safety, sustainability and technology reflected directly on the vectorised character, plus one note on brand colour.

Draft - with goggles and ear protection

The first pass over-equipped the character with safety goggles and hearing protection, which read as generic safety-gear rather than as Mr. TUFF specifically.

Revised - gear removed

Stripped back to the vest, collared shirt and helmet, letting the face and posture carry the character instead of the equipment.

Safety, sustainability, technology

Designer's input: added minimal components reflecting each of the three into the character, rather than literal props for all three at once.

More facial expressions needed

Designer's input: the finalised character ships with six illustrations across different expressions and poses, plus an animatable character chart-sheet.

Brand colour - maroon

Designer's input: shirt colour changed to maroon, one of Godrej's tri-colours, and a small GreenCo sustainability badge added to the vest.

Remove safety goggles and hearing gear

Designer's input: done - carried over from round one and confirmed here.
